Optimizing structure for enhanced performance

Situation

An international shipping and container transportation company faced challenges due to inconsistent processes and unaligned organizational structure resulting from major acquisitions. This caused inefficiencies, delayed decision-making, and hindered effective strategy deployment.

Approach

We conducted a thorough analysis of their existing processes, conducting interviews, and collecting data. This led us to the conclusion that an aligned organizational structure was needed to remove duplications, clarify roles and responsibilities, and facilitate rapid decision-making.

Result

With our guidance, the company now operates with a standardized organizational structure across all regions, enabling scalability, adaptability, and optimal performance in response to market conditions. This structure also allows the company to compare and benchmark their costs and performance against industry competitors, facilitating strategic decision-making and driving continuous improvement.

Mobilizing operations for liner company's goals

Situation

This liner company struggled with setting clear goals and targets for the upcoming performance year. Teams were not fully engaged, conflicting priorities meant collaboration challenges and ineffective prioritization. Limited empowerment and slow decision-making resulted in missed opportunities and unnecessary costs.

Approach

We have developed a comprehensive framework including playbooks and templates, to streamline the performance management process across operations. The management team initiated the process by conducting workshops to define targets and initiatives aligned with the company’s strategic ambitions. All organizational levels participated in workshops to create their contribution plans, targets, projects, and initiatives to address performance gaps.

Result

Teams demonstrated increased engagement and ownership. Cross-functional workshops enhanced business understanding and improved collaboration. The new approach helped managing conflicting KPIs and facilitated significant performance improvements fully aligned with strategic goals.

Operating model refinement for liner shipping company

Situation

The client, a top 10 liner company, had integrated multiple liner companies over the years, leading to process variation and inconsistent business management practices. The lack of a common operating model created inefficiencies, and collaboration challenges, and hindered the company from maximizing its potential.

Approach

Over 8 weeks, our project team undertook a comprehensive global review of the client’s operating practices. We examined collaboration models, processes, roles, responsibilities, performance management practices, and gauged the company’s execution capabilities. In addition to regional on-site reviews, we conducted quantitative and qualitative surveys and performed in-depth data analysis and benchmarking.

Result

Working closely with the global leadership team, we developed a new operating model encompassing a standardized organizational blueprint, a streamlined process landscape, and an effective framework for managing performance and processes. The design of the operating model was tailored to meet the specific needs and goals of the client, enabling greater efficiency, improved collaboration, and unlocked their full performance potential.
